The method
Six phases, about twenty-five hours of workshops over two to three months. What remains is a Brand Operating System: the system the brand keeps deciding with.
It starts from a tension
The work begins with the distance between what the brand declares and what the context is asking of it. The first workshop, the Brief under stress (90 minutes), checks three starting conditions: a real mandate, an acknowledged crisis, a willingness to remove as well as add. It then surfaces the brief's assumptions, turns them into tensions and rewrites the mandate.
Weak signals and drivers of change become divergent scenarios: plausible, preferable and critical futures in which identity is put to the test. Extension 1.5, Competitive Futures Mapping, shows which futures no competitor is occupying yet.
Brand archeology removes accumulated layers and separates radical values from contingent elements. What holds in every scenario becomes the core of the identity.
Artefacts, services and situations make the scenarios tangible. Every hypothesis passes through the Ethical Gate: what is effective but inconsistent with the values is discarded, and the refusal is written down with its reason.
The evidence converges into a narrative thesis and decision principles that hold across scenarios. Each value becomes a sentence that says what is in and what is out when a real choice arrives.
Responsibilities, thresholds and escalation are defined together with the people, functions and communities involved. Coherence becomes a shared practice.
The system moves into everyday decisions. The Specula Agent gives decision-makers access to the BOS memory, and the Guardian Loop watches the distance between declared and lived identity; when signals diverge, the work reopens with a Re-Speculation.
What remains
The phases are crossed and they end. The seven layers remain: they hold the memory of the work and are the tool the organisation keeps deciding with.
